After working with a previous development partner whose communication practices and technical approach did not fully support the platform’s complexity or long-term vision, Arriba Data System sought a partner that could not only match their ambitions but also contribute strategic expertise to accelerate delivery.

Key initiatives included:

  • The introduction of a Project Manager specialized in Scrum and Product Discovery helped formalize roadmap alignment and create a predictable delivery cadence.
  • A pair-programming strategy led by senior engineer Tony Partida accelerated team onboarding and deepened internal knowledge sharing.
  • Responsibilities were distributed across the team, allowing all developers to gain experience across different layers of the system — reducing dependencies and increasing team resilience.
  • A staging-based release cycle and structured branching strategy were implemented, enabling up to two production releases per month.
  • A shared Definition of Done improved delivery confidence and quality assurance.

IN ADDITION:

  • The addition of a QA Engineer with test automation expertise strengthened release integrity. With each release impacting active production users, automated testing ensured stability and reduced risk — making frequent deployments both safe and sustainable.
  • A UI/UX Designer was integrated into the product roadmap phase, translating feature concepts into interactive prototypes. This visual alignment helped streamline development and ensured functionality matched product vision from day one.
